Successful OKR implementation
• 大家都相信 OKR = 會推行成功

• 其他人也這麼認為。
• 每個人天生都有自我管理能力,只是
我們大多數人選擇(習慣)被管理
• 這是團隊合作,是個人目標,也是團
隊目標。
How to set your OKR?

• 變成週期性活動
• 每一季、每年訂定
• 定期檢視及檢討
• 不要貪多
• 最好 3 個 Objectives,每個 Objectives 有
3 – 4 個 Key Results
• 最多一季不要超過 5 個 O,每個不要超過 4
個 KR.
• 盡量設定具挑戰性的目標
• 使盡吃奶力量,也只能完成 70-80%
• Key Results 必須能量化、衡量成效

Conduct a successful meeting.
Before the meeting
• Design the meeting purpose.
• 確定有開會的必要性
• Set a clear agenda
• 設定明確的議題
• Prepare “prereads”
• 開會前先將書面資料寄出給會議成員
• Invite only necessary participants
• 每一個人開會都是成本,不邀請只是列席者
• Review action items from last week
• 整理先前結論及執行成效

Conduct a successful meeting.
After the meeting
• Share meeting minutes to all participants.
• 寄出會議記錄給所有會議參與者
• Share new action items to designate ones
• 將會議總結及行動方案,週知所有會議參與者

Some tips
• Do one-on-one meetings frequently.
• 不浪費不相關人的時間
• 聯繫感情,拉近彼此距離
• 會議可以頻繁,但時間很短
• Be short.
• 會議以 5分鐘為單位,盡量不超過 30 分鐘
• Do it only when necessary
• 必要時才開會,平常增加溝通可以增加默契,
減少開會浪費時間

  1. “Tell them what you’re going to tell them” Once I paint them a picture of the success they’ll achieve, using the opening story and slide, I next outline no more than 3 to 5 key “how to’s” for achieving this success, color-coded to each upcoming section of the presentation.   For growing companies I have them focus on four key decisions they must get right: People, Strategy, Execution, and Cash. These four words are placed one per color-coded box. And I’ll share a growth company example for each key point.
